Project Brief

WellBe, a startup, aimed to enhance student wellbeing and learning through three products inspired by its successful COVID-era physical education program, Moovosity. The new offerings included WellBe Schools, an app to measure student wellbeing and provide self-regulation activities; Moovosity, a platform for physical education teachers to design effective lesson plans; and WellBe OSHC, a tailored solution for before- and after-school care programs. These products collectively focused on holistic student support, leveraging technology and insights to empower educators and advance classroom learning capabilities.

Key Deliverables During Tenure

1. WellBe Schools: Delivered an MMP version to schools to gather data and provide intervention activities for teachers.

2. Moovosity: Delivered an MMP version to physical education teachers.

3. WellBe OSHC: Initial planning and testing of a kiosk version that could be reskinned with custom branding. 

Challenges and Solutions

As a Product Owner in a start-up environment, I faced a unique set of challenges that stem from the dynamic, fast-paced, and often resource-constrained nature of early-stage company. These challenges required adaptability, strategic thinking, and a proactive approach to ensure the product’s success while aligning with the overall business vision. Below are some of the key challenges and solutions from the WellBe project.

High Stakeholder Expectations

CHALLENGE: The WellBe stakeholders—spanning board members, the CEO, and the sales—had ambitious visions for the product suite. These often led to conflicting priorities and high expectations regarding delivery timelines and feature sets.

SOLUTION: To address this, user interviews were conducted and data gathered to understand the needs of target users. Leveraging this information, a high-level roadmap and a comprehensive product backlog was developed, defining clear priorities and timelines.

Undefined Processes

CHALLENGE: Being a startup, WellBe lacked defined workflows, product management frameworks, and best practices. This created inefficiencies and reduced collaboration between team members.

SOLUTION: Lightweight, scalable processes were defined tailored for start-up agility. These processes included a Figma-based design system grounded in Material Design principles to accelerate screen design and iterative improvements, establishing 4-6 sprint blocks to ensure focused and iterative feature delivery, encouraging cross functional collaboration using MIRO, Azure DevOps and Microsoft Teams.

Resource Constraints

CHALLENGE: WellBe operated within strict budget constraints and had a small team. Additionally, access to advanced infrastructure was limited.

SOLUTION: To address resource constraints, I partnered with a cost-effective consulting team skilled in Microsoft technologies, built a reusable Design System to streamline development, and prioritized high-impact features to maximize value and maintain steady progress within budget and infrastructure limitations.

Unclear Market Fit

CHALLENGE: As an early-stage startup in the EduTech space, WellBe faced uncertainty about the exact needs and preferences of its target market. The competitive landscape was not well-defined, and customer needs were still evolving

SOLUTION: The challenge was addressed through an iterative, user-centered approach by collaborating with early adopters for feedback, conducting experiments to align features with market needs, and balancing innovation with practicality to ensure ease of adoption.

Fast Paced Environment

CHALLENGE: Being a startup, WellBe required rapid decision making, quick pivots and fast delivery cycles to deliver value within time and budget.

SOLUTION: Agile methodologies were central to the approach, using prototyping, user testing, and lightweight processes to enable rapid development, fast idea validation, and quick pivots—ensuring continuous relevance and impact in a fast-paced environment.

Wearing Multiple Hats

CHALLENGE: As Product Owner in a small team, additional responsibilities such as UX design, quality assurance, and customer support often needed to be managed alongside core duties.

SOLUTION: By leveraging flexible tools, effective time management, and streamlined processes, these additional responsibilities were effectively balanced. Prioritising tasks and maintaining open communication with the team ensured all aspects of the product were addressed without compromising quality.

Customer and Market Validation

CHALLENGE: With a limited initial customer base and time-constrained teachers as the primary users, gathering actionable feedback was difficult.

SOLUTION: Building trust and maintaining close communication with early adopters was prioritised. By understanding pain points and incorporating feedback into the product design, features could be refined and assumptions validated. This iterative process ensured the product met real-world needs.

Scaling Challenges

CHALLENGE: As WellBe Schools gained traction, delivering an exceptional user experience led to earlier-than-expected scalability challenges, particularly in managing and archiving increasing volumes of student data annually.

SOLUTION: Collaborated with the development team to implement scalable solutions for data storage and archiving. This ensured smooth operations as the user base expanded while maintaining performance and reliability.

Attracting and retaining users

CHALLENGE: Building a user base from scratch was a significant challenge, especially with limited brand recognition and competition from established solutions that loosely addressed the needs of measuring and addressing student wellbeing.

SOLUTION: To attract and retain users, the focus was on delivering exceptional experiences and tangible value by co-creating solutions with customers and showcasing clear benefits through pilot programs, fostering loyalty and advocacy among early adopters.
